Turning Vendor Complexity into Strategic Advantage

How a global quick-service restaurant maximized value from its technology investments

The challenge

A global quick-service restaurant (QSR) brand was struggling to manage the procurement of technology projects and over 1,000 vendors. The disconnect occurred between two internal teams, the procurement function responsible for IT sourcing and the Vendor Management Office (VMO), which managed onboarding and ongoing relationships. But there was no clear ownership across the full vendor lifecycle.

Technology stakeholders felt the impact through slow execution and lack of accountability. This left missed opportunities to extract value from key supplier relationships.

The objective was to build a unified, end-to-end vendor management model that could:

  • Create clear ownership across the vendor lifecycle
  • Improve vendor performance and accountability
  • Enable better decision making across a complex supplier ecosystem
  • Support both core enterprise systems and customer-facing digital products at global scale

The solution

Our highly focused team with deep expertise across procurement, vendor management, and the technology strategy landscape partnered with the CIO to redesign vendor management as a coordinated, enterprise capability, not a set of disconnected functions.

The transformation focused on three key shifts:

  • Unifying procurement and vendor management
Redefined roles, responsibilities, and ways of working between Procurement and the VMO. Created a single, aligned operating model across the vendor lifecycle complete with performance dashboards and governance forums.
  • Building structured vendor governance
Introduced a tiered vendor framework to prioritize critical technology providers to enable focused management of the relationships.
  • Upgrading team capabilities and execution
Closed critical talent gaps within the VMO and equipped the team with supplier management skills.

The results

The company now manages its vendor ecosystem with greater control, visibility, and impact.

  • Clear prioritization of strategic vendors enables more focused, high-value relationships
  • Stronger governance drives improved vendor performance and accountability
  • Streamlined processes reduce friction for internal technology teams
  • Stakeholder satisfaction increased as execution became faster and more predictable

Most importantly, vendor management is no longer a gap in the system. It now helps to drive efficiency, cost savings, and better outcomes for future growth.
